Why I stopped launching products and started shipping systems

In 2026 I shipped 12 products. In 2027 I am shipping 4 systems. Here is why the shift.

What I learned from 2026

The 12 products I shipped in 2026 (lore book v1 + v2, EFURC v0.1 → v0.2.1, Steam demo, 8 faction T-shirts, Faction Bundle, Steam page, holiday gift guide, Black Friday) all worked. But they did not compound.

Each product was a separate launch. Each launch needed separate marketing. Each marketing campaign was its own effort. The compounding did not happen because the products were siloed.

What changes in 2027

Instead of 12 products, 2027 ships 4 systems. Each system is a repeatable engine that produces a new product every quarter.

  1. Lore book system: New faction chapter every quarter. Outsiders (Mar 2027), two more factions in 2027 (Q3 + Q4). The system: 1 chapter per quarter, 8,000 words, 6-week cadence.
  2. EFURC TCG system: New faction + mechanic pack every quarter. Outsiders (Feb 2027), two more factions in 2027 (Q3 + Q4). The system: 16 cards + 1 mechanic per quarter, 8-week cadence.
  3. T-shirt system: 4 new faction designs per quarter. Outsiders (Q1), then 2 more factions × 2 designs per quarter. The system: design → TeePublic launch → Discord announce → 2-week cycle.
  4. Steam patch system: Quarterly content patches. v1.0 (Jan 22), v1.1 (Apr), v1.2 (Jul), v1.3 (Oct). The system: Steam patch → email blast → wishlist push → 12-week cycle.

Why systems beat products

  1. Compounding. Each system output is a launch event. 4 systems × 4 quarters = 16 launch events per year. Each launch emails the full list. The compounding is exponential.
  2. Predictable. The 2027 cadence is on the calendar by Q1. Every buyer + Discord member + Steam wisher knows when the next launch is.
  3. Less work per launch. Once a system is built, the marginal cost of a new launch is ~30% of the original. The first faction T-shirt took 4 hours; the second took 1 hour; the eighth took 20 minutes.

What this means for the business

The shift from products to systems is the difference between a side project and a business. A side project ships a product when the founder has time. A business ships a system every quarter because the system is repeatable.

What this means for your launches

If you are launching products without building systems, you are doing it wrong. The first product takes 10x as long as the second. The second takes 5x as long as the fifth. Build the system, not the product.
