The 2026 post-mortem. One product I wish I built sooner. Three I am glad I did. Here is the analysis.

The 1 I wish I built sooner: The lore book

The lore book was the single highest-ROI product of 2026. It shipped in Q2 and generated $15,400 in revenue (32% of total). Every other product feeds off the lore book:

  • The Roblox game is the marketing for the lore book
  • The Steam demo is the marketing for the lore book
  • The Faction Bundle is the lore book + 7 T-shirts
  • EFURC TCG cards reference lore book chapters

The lore book is the hub. Everything else is a spoke. I should have shipped it in January 2026 instead of April 2026. The 3 lost months cost ~$4,000 in lost revenue.

The 3 I am glad I did

  1. The Discord. 2,400 members by December. The single highest-LTV asset. Discord members convert to lore book buyers at 5%, which is 5-10x higher than anonymous visitors.
  2. The Faction Bundle. $149.99 → 50% off on Black Friday. The bundle is the highest-AOV product ($74.99-$149.99 per buyer). 412 bundles sold in 2026 = $18,200 in revenue (38% of total).
  3. EFURC TCG. 52 cards, 8 factions. The TCG is the engagement engine — it keeps players in the ecosystem between Roblox updates. 1,847 EFURC matches played in Q4.

What this means for 2027

In 2027, the lesson is: build the hub product first, then build the spokes. The Outsiders faction chapter (Q1 2027 lore book v2.1) will be the hub product. Everything else (Outsider faction T-shirt, Outsider EFURC cards, Outsider Steam demo content) is the spokes.

What this means for your product portfolio

If you have multiple products, identify the hub. The hub is the one that drives sales of all the others. Build the hub first. The spokes will follow.
